What to check before you sign the purchase order
Here's the checklist I use when I set up a service bay or open a new drive-unit supplier conversation. It's not the whole Shimano Steps spec sheet—it's the list I wish someone had handed me six years ago, before I started managing a $400,000 annual parts budget. It covers two Shimano Steps motor lines (EP8 and E8000), the disc brake caliper tool that got left out of my first tool order, and the VFD sizing question that comes up every time an old Century AC motor shows up in a shop.
Six steps. Do them in the order below, and you'll avoid most of the costly surprises I already paid for.
1. Define the actual riding profile before you pick an EP8 or E8000
The biggest mistake isn't buying the wrong motor. It's buying the wrong motor on purpose because someone looked at torque numbers.
Shimano's shimano-steps.com site lists the Shimano Steps EP8 motor at 85 Nm and the Shimano Steps E8000 motor at 70 Nm. That's the number every sales rep quotes first. But if you're outfitting a rental fleet, an e-cargo bike, or a dealer's service stock, your riders matter more than the peak.
Here's the thing: the EP8 is newer, lighter, and has more assist profiles. It also feels more aggressive. The E8000 is older, slightly heavier, and smoother in its delivery. In my experience, a fleet of step-through commuter bikes was better served by E8000s because casual riders complained less about lurching at stop signs. On an e-MTB fleet? EP8 all day.
Write down the average ride length, the terrain, the expected rider weight range, and the noise floor your repair staff can tolerate. Then choose a motor. Reverse it and you'll have a warehouse full of expensive torque that terrifies your customers.
2. Calculate total cost, not the motor price
The biggest hidden cost I found in a 2023 supplier audit wasn't shipping. It was line items that made a cheaper unit more expensive by the time it hit the shelf.
One distributor quoted us $545 per E8000 unit. Another supplier came in at $488. I almost signed the cheaper one until I compared the full quotes line by line. The cheap one didn't include the speed sensor, the battery connector harness, or the firmware loading fee. After adding those, the actual total was $527. That comparison saved us $8,400 annually—about 17% of that category budget at the time. Meanwhile, a second option with 'free setup' actually carried a $450 activation charge for a software tool we already owned.
Use a TCO spreadsheet that includes: motor, battery, display, speed sensor, mounting hardware, firmware setup, shipping, customs brokerage, and estimated warranty service. I built ours after getting burned on hidden fees twice.
3. Check the whole Shimano Steps ecosystem, not just the 'motor'
Shimano Steps is an integrated system. The drive unit talks to the battery, display, and speed sensor through the e-tube wires and firmware. A replacement E8000 motor won't necessarily work with an EP8 battery or an older display until the firmware is matched.
Before you commit to a SKU-level order:
- List the exact battery and display part numbers you own or plan to sell.
- Ask the distributor for the firmware version at the time of shipping. Record it in your inventory system.
- Download the Shimano Steps app or dealer tool and verify the harness compatibility before you assemble the first bike.
This sounds obvious, but I once watched an entire batch of DU-E8000 units sit in a crate because the connectors matched mechanically but not electrically. The cost was a week of build delay, not a new part.
4. Buy the disc brake caliper tool before you need it
Every Steps-equipped bike I've worked on uses a hydraulic disc brake, and every hydraulic disc brake needs a caliper tool at some point. I know this now. I didn't know it when I placed our first shop tool order.
I skipped the disc brake caliper tool because I thought 'what are the odds we'll need it in the first month?' The odds were 100%. The first brake bleed came in with a seized piston, and the over-the-counter repair was $45 for the tool plus $35 in expedited shipping. More importantly, it cost us half a day of technician time while we waited.
A simple piston press tool with the right thread insert for flat-mount calipers is enough for most service work. You don't need the whole dealer wall. But you do need it on the shelf before the first bike rolls in. This is the one item I now put on every quote for a new service bay.
5. Size the VFD for a 5HP shop motor by nameplate amps, not HP
This one rarely shows up in an e-bike parts order, but it always shows up in the workshop: a used Century AC motor powering a drill press, band saw, or test-bench fan. And someone asks: 'what size vfd for 5hp motor?'
Short answer: a VFD rated for 5HP is the starting point, but you need to check the motor's full-load amperage (FLA). A typical 5 HP AC motor at 230V three-phase draws about 15.2A. At 460V, that's about 7.6A. A 5HP VFD usually handles that. But if the Century motor has a high service factor, the nameplate FLA can be higher than the 'standard' value.
Some practical notes:
- Read the motor nameplate. Don't trust the frame size alone. A 5HP Century AC motor can have a FLA anywhere from 14A to 17A depending on version.
- If you're feeding a three-phase VFD from single-phase power, don't assume the '5HP' rating still applies. Many VFDs need a larger frame because of the higher input current. A 5HP motor on a single-phase-fed three-phase VFD often needs a 7.5 or 10HP unit. The manual's 'single-phase input' table is the only thing that matters.
- Check the VFD manual for slip compensation and torque boost settings if you're running an old motor. That's how you avoid burning out the windings on the first startup.
In Q2 2024, when we wired up a test stand, the VFD I originally ordered was rated 5HP. The Century motor on the stand was also stamped 5HP. But the motor drew 16.8A at 230V because it had a 1.15 service factor. We swapped to a 7.5HP VFD and the problem disappeared. The 5HP answer is only right if the nameplate agrees.
6. Put warranty and firmware support in writing
When I audited our 2023 spending, I found 11% of our 'warranty returns' were actually installation errors caused by mismatched firmware, not defective parts. Those are expensive because you can't invoice a customer for your own wrong version.
Make the distributor confirm, in writing: warranty length, whether firmware updates are included, and whether the motor's serial number can be registered for the original warranty if you're a dealer. If the supplier can't answer those questions in an email, that's a red flag.
An informed customer asks better questions and makes faster decisions. This is one of those questions that protects both sides.
What to check before you sign the purchase order
Use this as your final checklist:
- Does the total cost include the speed sensor, battery cable, display bracket, and mounting bolts? If not, add them.
- Is the Shimano Steps motor's serial number and firmware version recorded?
- Is the disc brake caliper tool in the cart? Yes, it's that important.
- For the shop's test equipment, is the VFD sized by the motor's FLA, not just by a 'what size vfd for 5hp motor' search result?
- Does the distributor provide warranty registration support for the E8000 or EP8 units?
If a supplier's advertising says 'certified' or 'UL / EN listed,' ask for the certificate number. Per FTC guidelines (ftc.gov), claims have to be substantiated. In B2B, that's not just a legal rule—it's a purchasing rule. A supplier who can't show proof will likely also be slow to ship spare parts.
