The Repair Quote Isn't the Real Cost: Shimano STEPS, Servo Motors, and the VFD Blind Spot

The quote that looked like a bargain

In Q3 2024, I had two repair quotes sitting on my desk. One was for a Shimano STEPS (shimano-steps) E6100 motor with a grinding noise. Quote A was $380: clean and replace bearings. Quote B was $910: diagnose, replace bearings, recalibrate the Shimano Steps speed sensor, update firmware, and run a loaded test. I almost approved A. The surface problem: repair pricing is all over the place

If you buy or service e-bike drive systems or industrial motion components, you've probably seen this. A Shimano STEPS drive unit repair, a Shimano Steps E6100 motor replacement, or a Kollmorgen servo motor repair can vary by 30–60% for the same part number. The cheap quote says 'we'll fix it.' The expensive quote says 'we'll diagnose it, fix it, calibrate it, and test it.'

The deeper reason: you're not buying parts. You're buying system behavior.

Everything I'd read about repair procurement said to compare line items. In practice, for modern drive systems, the line items hide the real work.

1. A Shimano STEPS drive is a system, not a motor

Shimano's own STEPS E6100 product page lists the drive unit at 250 W nominal and 60 Nm max torque. But torque is only one number. The drive unit talks to the battery, the controller, the torque sensor, and the Shimano Steps speed sensor. If the speed sensor is misaligned or the firmware is mismatched, the system can cut assist early, surge, or throw errors that look like a motor failure.

I only believed that after we skipped a calibration step once. The bike came back 11 days later with the same complaint. We ate a $1,200 redo—new bearings, new sensor, plus expedited shipping—because the first shop treated it like a generic mid-drive motor.

2. VFD and servo work has its own language

If you've ever asked what VFD stands for, you're not alone. It's Variable Frequency Drive. A VFD controls an AC motor's speed by changing frequency and voltage. In a servo system, the drive, encoder, and motor are a closed loop. A Kollmorgen servo motor repair that ignores encoder feedback or drive parameters isn't a repair. It's a temporary restart.

The 'any motor shop can repair a servo' thinking comes from an era when motors were simpler and feedback was mechanical. That's changed. Today, a servo motor repair quote without encoder testing, insulation testing, and a parameter backup is incomplete—even if the price looks great.

3. The specialist boundary is a feature, not a weakness

One vendor we use for e-bike systems told me flat out: 'We don't do Kollmorgen servo motors. We can refer you.' That earned my trust for everything else. The vendors who claim to do Shimano STEPS, Kollmorgen, VFD drives, and 'anything with a motor' are usually the ones who sub out the hard parts.

  • Repeat labor: The unit comes back. You pay for removal and installation again.
  • Expedited freight: A $400 repair becomes $650 when you need it in two days.

The fix: ask four questions before you approve any repair

The solution isn't complicated. It's just specific.

  1. What's included in the diagnosis? For a Shimano Steps E6100 motor or speed sensor issue, ask for fault codes, firmware version, and a loaded test result. For a Kollmorgen servo motor repair, ask for encoder feedback and insulation reports.
  2. Will you calibrate it to the system? A Shimano Steps speed sensor needs proper alignment and system calibration. A servo motor needs drive parameters matched. If the answer is 'it should drop in,' walk away.
  3. Do you back up VFD and drive parameters? Remember what VFD stands for—Variable Frequency Drive. If the drive is part of the system, the repair should include a parameter backup or verification.
  4. What do you not do? A good vendor will tell you. That boundary is how you know where their real expertise ends.

We changed our procurement policy in Q1 2025: no repair over $500 gets approved without a written diagnostic scope and a calibration/test line item. Our repeat repair rate dropped from 18% to 7% in two quarters. The quotes still vary. But now I know why.
